Most businesses pick the wrong workflows to automate first. This playbook shows how to score candidates, sequence builds, and avoid the three traps that kill automation programs.
Almost every business we talk to has the same instinct: "we should automate something." What they're missing is a way to pick which something. Most pick wrong on the first try — they automate what's loud instead of what's profitable, or they boil the ocean and ship nothing.
This is the playbook we use inside Yudi Labs to find and ship workflow automations that actually save money. It works whether you hire an agency, have an internal team, or want to start with one in-house experiment.
Step 1 — List the work, not the wishes
Don't start with "what should we automate?" Start with the boring question: what does your team actually do all day?
For one week, every person on the team writes down recurring tasks. Not projects. Not strategy. Recurring tasks. The format:
- What the task is
- How often it happens (daily / weekly / monthly)
- Roughly how long it takes
- Which tools it touches
You will be surprised. Most teams discover 30–60 distinct recurring tasks they never wrote down because they're "just the job."
Step 2 — Score every task on three dimensions
For each task, rate from 1–5:
- Frequency. Daily = 5, monthly = 2, quarterly = 1.
- Repetitiveness. Same steps every time = 5, mostly judgment = 1.
- System-bound. Lives inside software your team uses = 5, lives in someone's head = 1.
Sum the score. Anything 12+ is a candidate. Anything 14+ is a great candidate. Anything under 9, skip — for now.
Step 3 — Filter for ROI, not novelty
For your top 10 scored candidates, do one more calculation:
Time saved per month = frequency × time per occurrence × number of people doing it.
Multiply by 12 to get annual hours. Then by your loaded hourly cost. That's the upper-bound ROI of the automation.
You'll usually find that one workflow is responsible for most of the savings opportunity. That's where you start. Not the cool one. Not the one the loudest person complains about. The one with the biggest number.
Step 4 — Pick the first build by reversibility, not just ROI
High-ROI is the goal, but the first build also needs to be reversible. You want an automation where, if it fails for a day, the team can do it by hand the way they always did.
Bad first builds: payment processing, customer-facing communications, anything that touches regulatory submissions.
Good first builds: morning portal checks, document collection, weekly report assembly, internal exception lists, file organization.
Step 5 — Build for 2 weeks, not 6 months
The single biggest automation failure pattern is the nine-month program. A big consulting firm scopes a "transformation," writes a 1,200-page document, builds a platform, and delivers nothing for the first year.
Real automation is the opposite: one workflow at a time, 2–4 weeks each, shipped and improved over months. Each build pays for the next.
The best automation program is a series of small wins that compound. The worst is a single transformation that arrives late.
Step 6 — Plan for the boring middle
The first automation is exciting. The third is fine. The fifth is when you realize nobody is monitoring whether they still work.
Decide upfront: who owns the automations after they ship? Who gets the alert when one breaks? How do you log what they did? Without this, automations rot — silently — within six months.
Three traps that kill automation programs
1. Automating the demo, not the job
The version your team describes is the ideal version. The real version has five exceptions they forgot to mention. Observe the work; don't take dictation.
2. Picking a platform before picking a workflow
"Should we buy UiPath / Zapier / n8n / a Microsoft Copilot license?" is the wrong first question. Pick the workflow first. The right tool reveals itself. (Often it's a mix.)
3. Treating automation as a project, not a practice
Software changes. Portals update. New exceptions appear. Automations aren't done when they ship — they're done when they're retired. Budget for ongoing care, or budget for them silently dying.
What this looks like in practice
